Pipeline Coverage Is a Lie (and What to Measure Instead)

The 3x pipeline coverage rule is a comforting fiction. Here is a better way to know if you will hit your number.

Every CRO has heard it: you need 3x pipeline coverage to hit quota. It is tidy, easy to report, and frequently wrong.

Why coverage ratios mislead

Coverage treats every dollar of pipeline as equal. It is not. A $500k deal with a champion, a signed mutual action plan, and a paper process underway is worth ten stalled $50k deals sitting in stage two.

What to measure instead

Stage-weighted pipeline with exit criteria. Only count deals that have verifiably met the exit criteria for their stage — not deals the rep hopes are real.

Pipeline velocity. Track how fast deals move stage to stage. Slowing velocity is the earliest warning sign of a missed quarter.

Created vs. required pipeline. Work backwards from the number: given your win rate and average deal size, how much new pipeline must be created each week? Most teams discover they are 30-50% short.

The bottom line

Coverage ratio is a lagging vanity metric. Velocity and weekly creation rates are the levers you can actually pull mid-quarter.
